Every SaaS dashboard today still worships at the altar of engagement. Daily active users. Time in app. Session length. But AI applications don't work like the old web. A user can get more value in 30 seconds than they used to get in 30 minutes. So why are we still measuring the wrong thing? This article explains why usage metrics are dying — and what replaces them.


Let me tell you about a dashboard that made me angry.

I was helping a friend look at their analytics for a small AI feature they'd built. Nothing fancy. Just a search box that answered internal company questions.

The numbers looked terrible. Session times had dropped 60% in three months. Page views were collapsing. They were panicking.

Then I talked to the actual users.

"Your tool is amazing," they said. "I type my question. The answer appears. I leave. It takes like twenty seconds."

That wasn't a problem. That was the entire point.

The AI was working so well that users didn't need to stay. They got value instantly. Then they left.

But the dashboard — built for the old world of click-and-wait software — saw leaving as failure. It was punishing the product for being efficient.

The Old World vs. The New World

Old world (pre-AI, pre-2022):

  • Software required user effort
  • More time meant more value (scrolling, clicking, typing)
  • Engagement correlated with outcomes
  • "Stickiness" was a compliment

New world (AI-native):

  • Software requires less user effort
  • Less time can mean more value (instant answers, automated workflows)
  • Engagement often inversely correlates with outcomes
  • "Stickiness" means your AI is failing

Think about it. When was the last time you felt good about spending an hour inside a tool? Probably never. You wanted the answer, the result, the resolution. Fast.

AI finally delivers that. And our KPIs are punishing it.


Why Your Usage Dashboard Is Lying to You

Let me name three metrics that are actively misleading in AI applications.

1. Time in app

A user asks: "What was our Q3 revenue?" AI answers in 4 seconds. User leaves. Total time: 11 seconds.

Old interpretation: Bad. Low engagement.

Correct interpretation: Perfect. The AI did its job.

Time in app only makes sense when the user is the one doing the work. When the AI does the work, time should go down, not up.

2. Daily active users (DAU)

This one is trickier. If your AI solves a problem completely, the user might not come back for a week. Or a month. Not because the product is bad. Because the problem is solved.

Old world: Come back every day to check notifications, scroll feeds, do small tasks.

New world: Come back when you have a new problem. That's healthier. It's also lower DAU.

3. Number of interactions per session

I've watched users ask an AI one question, get the answer, and close the tab. One interaction. That's it.

Old interpretation: Failed to engage the user.

Correct interpretation: The user got what they needed and left happy.

We've been trained to think "more interactions = better." But for AI, each interaction is a tax on the user's attention. The best AI minimizes that tax.


The Metric That Actually Matters (And Nobody Uses)

Here's what I've switched to thinking about: time to value.

That's the gap between "user has a problem" and "user has a solution."

In the old world, time to value was measured in minutes or hours. You opened an app, clicked around, filled forms, waited for responses.

In the AI world, time to value can be seconds. The user types. The AI answers. Done.

If your AI is good, time to value drops. That's success. That's the whole game.

But here's what most teams miss: you have to measure both sides.

  • For solved problems: time to value should be as low as possible
  • For complex problems: time to value might be longer, but user effort should still drop

Let me give you an example.

An AI coding assistant helping with a tricky bug. The user might spend 20 minutes in conversation with the AI. That's not failure. That's collaboration on a hard problem. The right metric isn't time. It's "did the user solve the bug faster than they would have alone?"

That's time to value. Not screen time.


A Real Example I Watched Happen

Early on, they tracked everything. DAU, session length, clicks per session.

The numbers were terrible. People used it for two minutes, then left.

They almost turned it off.

Then they started asking users directly: "Did you find what you needed?"

The usage metrics were screaming "failure." The user feedback was whispering "this is working."

They stopped obsessing over screen time that week. The feature is still running.


What Smart Teams Are Measuring Instead

I've been watching AI-native companies quietly abandon usage metrics. Here's what they're using now.

Completion rate

What percentage of user intents result in a successful outcome? Not "did they click something." Did they get what they came for?

This requires tracking intent, which is harder than tracking clicks. But it's also infinitely more useful.

Return reason

When a user comes back, why? Are they following up on an incomplete task? Starting something new? Fixing a mistake the AI made?

The last one is important. If users keep returning because your AI keeps getting it wrong, that's not engagement. That's a support nightmare disguised as retention.

Effort score (post-interaction)

One question: "How much effort did you personally need to put in to get your result?"

Low effort = good AI. High effort = bad AI. It's that simple. And it correlates with retention better than any usage metric I've seen.

Saved time (explicit or inferred)

If you can measure it, ask: "How much time did this AI save you compared to doing it manually?"

If you can't ask directly, infer it. Compare task completion time with and without AI. The difference is your real value.


The Organizational Problem (Harder Than the Technical One)

Here's the real challenge: your leadership team probably still wants usage metrics.

They were trained on them. Their bonuses depend on them. Their investors ask for them.

Changing KPIs is a change management problem, not an analytics problem.

Here's what I've found works:

Don't kill old metrics immediately. Add new ones alongside them. Show the correlation (or lack thereof). Let the data do the arguing.

Educate upward. Explain why lower screen time can mean better outcomes. Use examples. Show user quotes. Make it concrete.

Create a "value dashboard" separate from your "usage dashboard." Let leadership look at both. Over time, they'll start gravitating to the value metrics. Everyone loves a success story more than a graph.

Set expectations early. If you're building an AI product, tell stakeholders upfront: "We will not optimize for time in app. We will optimize for time to value. That means usage metrics may drop as we improve. That's a feature, not a bug."

Say it early. Say it often. Some people won't believe you until they see it. Show them.


The Future: Outcome-Based Metrics Only

I believe we're in the middle of a generational shift in how we measure software.

The first wave (1990s–2010s) was activity-based. Did they log in? Did they click? Did they stay?

The second wave (2010s–2020s) was engagement-based. Did they come back? Did they invite friends? Did they convert?

The third wave (now) is outcome-based. Did they solve their problem? Did they save time? Did they achieve their goal?

Activity and engagement were proxies for value because we couldn't measure value directly.

Now we can. Ask users. Track task completion. Measure time saved. Infer success from behavior.

Screen time is a relic. It belongs in the same graveyard as page views and bounce rate. Useful once. Misleading now.


The Brand Takeaway

Here's what I want people to remember from this piece:

"They don't measure what's easy. They measure what's true."

Anyone can slap a dashboard on a product. The people who get noticed — who get promoted, who get consulted — are the ones who measure the right thing even when it's hard.

Screen time is dying. Let it go. Measure what actually matters.

Find the usage metrics you've been watching. Session length. DAU. Interactions.

Now ask yourself: if those numbers dropped tomorrow, would that actually be bad? Or would it just mean your AI is working faster?
